7 Signs Your Heat Pump Needs Professional Repair Before Winter

Heat pumps rarely die quietly. They spend weeks dropping hints first, and most of those hints look enough like ordinary winter behavior that homeowners talk themselves out of calling anyone.

Massachusetts closed out 2025 with 133,753 heat pump-heated homes, 30,567 of them installed that year alone. Plenty of those are on the Cape, and plenty of those households no longer have an oil burner sitting in the basement as a fallback. So when a system quits during a February cold snap, the call that follows isn’t always to an HVAC company.

Sometimes it’s for emergency plumbing services, because a house that loses heat at 11 p.m. can lose a supply line by six in the morning.

The U.S. Department of Energy puts the difference between a maintained heat pump and a neglected one at 10 to 25 percent in energy use.

That gap turns up on your February bill long before it turns up as a breakdown. Below are the heat pump warning signs we see most often in the four to eight weeks before somebody calls us with no heat.

Long run times are normal. That’s the part homeowners coming off oil or gas almost always get backwards. A heat pump is built to run for hours at low output instead of blasting for twenty minutes and shutting down, so the unit cycling like a furnace is usually the one with the problem.

Trouble is when it runs and runs and still leaves you three degrees short on a 35-degree afternoon. Angi’s survey statistics indicate that the most common complaint was related to heating and air conditioning, with almost thirty percent of respondents noting this issue as the most frequent nationwide.

Heat pumps that are unable to provide the necessary heating during warm weather are most likely to malfunction due to the low pressure of the refrigerant, a dirty indoor coil, a faulty compressor, or a reversing valve that does not seat properly.

2. Ice that won’t clear

Every air source heat pump ices up. It’s removing heat from cold air that was pulled into the system, so it’s causing moisture to form on the outdoor coil. The system will go through a defrost cycle to melt off the ice, which usually happens every 30-90 minutes when the coil becomes damp.

You may notice a loud hiss when the valve reverses direction. Steam comes off the cabinet for a few minutes. Nothing wrong with any of that.

The question is whether it clears. Ten or fifteen minutes after a defrost, the coil should be free of ice. If a layer of hardened ice persists, the fan is frozen, or the ice simply refuses to melt for the next several hours, the problem lies in the defrost circuit.

It could be the board, the sensor, or the reversing valve.

One warning here. Don’t go at it with a screwdriver or an ice scraper. We have watched homeowners turn a $400 repair into a $2,500 one by punching a hole through a refrigerant line. Warm water from a hose is the only thing worth reaching for while you wait.

3. The backup heat is doing your heating for you

Most systems carry electric resistance strips as backup, marked AUX or EM on the thermostat. They’re meant to kick in during deep cold and during defrost. Occasional is fine. Lit up every time you walk past the thermostat is not.

Expensive thing to ignore, too. Massachusetts residential electricity was at the price of 31.5 cents per kilowatt-hour this spring, which is around 75 percent higher than the national average, and those are the least efficient ways to spend your money.

With a working heat pump, for every unit of electricity, you get three units of heat. Resistance heat gives you one. Six weeks of that because nobody got around to booking a heat pump service call adds a few hundred dollars to a single winter, and you still have a broken system come March.

4. Noises that weren’t there last year

Heat pumps aren’t silent, but they are consistent. You learn your unit’s normal hum within a season, so anything genuinely new is worth a phone call. A metallic screech at startup usually means bearings, either the compressor or the fan motor.

Grinding means a motor close to seizing. A hard bang when it kicks on can be a cracked compressor mount or a contactor welding itself shut. Clicking with no startup behind it is often just a capacitor, one of the cheapest parts in the machine and one of the most common reasons a system dies on a 12-degree night.

Hissing or bubbling around the line set is a different story. That’s refrigerant on its way out.

5. Short cycling, or a breaker you keep resetting

Starts, runs four minutes, shuts off, starts again ten minutes later. That’s short cycling, and it ages a system fast, since firing the compressor is the hardest thing it does all day. Clogged filter, low charge, failing thermostat, or a unit somebody oversized at installation.

The breaker is the more urgent one. People reset it once, then twice, then it becomes a Tuesday habit nobody thinks about. A breaker tripping repeatedly is reporting a short, a locked rotor, or a compressor pulling amperage it shouldn’t. Reset it one time. If it goes again, leave it off and call somebody.

6. Rust, corroded fins, or an oily film at the coil

This one hits Falmouth harder than it hits Worcester. Salt air doesn’t care how well your unit was installed. Coastal homes in East Falmouth, Woods Hole, and out along Vineyard Sound corrode faster at the coil fins, the cabinet fasteners, and the electrical contacts, and blown sand packs into the coil and holds moisture against the metal.

Rinsing the outdoor unit with fresh water two or three times a year is one of the few jobs on the Cape that genuinely pays for itself.

An oily film on or under the line set is a different problem. Refrigerant carries compressor oil with it, so oil outside the system usually means refrigerant is leaving it, and that repair costs more than it did two years ago.

Under the EPA’s AIM Act, manufacturers stopped building new residential systems on R-410A as of January 1, 2025, since its global warming potential of 2,088 sits well above the 700 cutoff. Servicing what’s already installed is still legal.

But production allowances keep shrinking, the price keeps climbing, and R-22 rose something like 600 percent between 2015 and 2020 on that same trajectory. If your system is eleven years old and slowly losing charge, a top-off isn’t the obvious answer it was in 2022.

7. Cold rooms, weak airflow, water where it shouldn’t be

Cold bedrooms while the living room sits comfortably can mean a duct disconnect, a failed zone damper, or one mini split head that’s lost capacity while the others keep working. Weak airflow at the registers usually comes down to the least interesting part of the whole system, which is a filter nobody has touched since spring.

Change them every one to three months, and you avoid a surprising number of heat pump maintenance issues.

Then there’s water. Heat pumps make condensate in both modes, and a clogged drain line will either trip a safety switch and shut the unit down or spill out near the air handler. In an unheated crawl space, that line can freeze solid, and now your HVAC problem is a ceiling problem.

When a heat pump failure turns into a plumbing emergency

Seasonal homeowners underestimate this one, and so do plenty of year-rounders who simply haven’t had it happen yet.

A home in Falmouth without heat in January is not going to be at 50 degrees. It is going to drop all night long, and the pipes in crawl spaces, along exterior walls, and in unheated basements will freeze. The American Red Cross recommends never letting an empty house drop below 55 degrees Fahrenheit.

A dead heat pump takes that choice away from you.

The claim numbers are ugly. State Farm alone logged over 20,000 frozen pipe and water damage claims between 2024 and mid 2025, more than $628 million paid out, average claim north of $30,000. Roughly 250,000 American homes deal with frozen or burst pipes in a given year.

Basic heat pump troubleshooting before you call

Four things are worth checking yourself, and they close out a decent share of calls before anyone drives over.

Start at the thermostat, since a system left in EM HEAT or knocked over to cool behaves exactly like a broken one. Look at the filter next. Grey means replace it. Then walk outside and clear the outdoor unit of snow, leaves, beach grass, whatever’s piled against it, leaving about two feet of open space around the sides and eight inches underneath. Last, check the breaker panel.

After that, stop. Refrigerant, capacitors, defrost boards, and compressors aren’t homeowner territory, and federal rules require certification to even handle refrigerant.

When to repair a heat pump and when to replace it

Three things decide it: age, what the repair costs, and which refrigerant is in it. A maintained system should give you about fifteen years. A neglected one is often finished at ten or twelve.

Under eight years old, repair almost always wins. Between eight and twelve, weigh the quote against how much life you realistically have left.
